"My Equipment Wholesaler Client. $6.5m Revenue. GP Sitting at 22 - 24%. Net Profit Around 4 - 5%."
Not a broken business. A business running hard but not keeping what it was generating.
We started in early 2021.
The owner is the founder. Relationship-led, technically excellent, not interested in being managed. That's not a criticism it's just accurate. Most owners at this level built the thing themselves. They know how it works. The idea of someone sitting over them doesn't appeal and it shouldn't.
So the work looked different from day one. Six-weekly sessions with the owner. Fortnightly with the sales manager. Two-monthly with the key accounts manager. A separate ecommerce strategy built from scratch, with a freelance specialist brought in to execute it.
Four workstreams. One business. Three and a half years.
Revenue held through a restructure year. A GM transition was built and is bedding in. An ecommerce channel is now live and being scaled in stages.
The profit transformation isn't complete. The honest version of this engagement is that the next 12 months are where the numbers move. What the work so far has built is a business that can now be grown without it falling apart.
That's what embedded advisory actually looks like. Not a session, a report and a handshake. Staying in it while the structure gets built underneath the growth.
If that's what your business needs, let's talk.
